Live Load or Drop-and-Hook

Of everything a facility can do about dwell, one decision does more than the rest combined: whether the driver waits for the load or swaps a trailer and leaves. For a workforce-operations comparison point, this article.

Live load couples the driver's time to the dock's schedule. Drop-and-hook decouples them. Every detention charge exists because of that coupling. For additional freight-operations context, see Trains.

What each actually is

Live load. The driver arrives, backs to a door, and waits while the trailer is loaded or unloaded. Time at the facility equals the dock's throughput plus the queue in front of it.

Drop-and-hook. A preloaded trailer is waiting. The driver drops the empty, hooks the loaded one, and leaves. Time at the facility is the yard move — typically well under an hour, often under thirty minutes.

Drop-and-pick without preload is the middle case and worth naming: the driver drops a trailer to be loaded later and takes whatever is ready. Decouples the same way, and requires the same trailer pool.

The trade

Drop-and-hook is not free, and pretending otherwise is why facilities dismiss it.

It costs trailers. A pool sitting at the facility rather than moving. That is capital, or a rental, or a carrier's willingness to leave equipment standing — which they will price.

It costs yard space. Somewhere to park them, and someone to shunt.

It costs coordination. Somebody tracks which trailer holds what, and mis-tracking creates errors that are worse than waiting.

And it does not suit everything. One-off loads, mixed freight, tight security, cold chain with continuous monitoring, or a facility with no yard.

When the arithmetic favours it

Roughly, and worth computing rather than assuming.

Compare the trailer cost against detention plus the pricing premium. Not against detention alone — carriers price chronic facilities higher and decline their loads, and that cost never appears as an invoice.

Count the hours you actually cause. Four yard segments for a week gives you the number. Multiply by loads per week and by a realistic hourly rate.

And include the loads you did not get. Uncovered lanes at a chronic facility are the largest and least visible line in this calculation.

For a facility with steady volume from a small number of carriers, drop-and-hook frequently wins outright. For low volume, irregular freight, or many one-off carriers, it usually does not.

The middle options

Between the two, and cheaper than a full trailer pool.

Preload for scheduled carriers only. A pool for the two or three carriers who run daily, live load for everyone else. Most of the benefit at a fraction of the trailer cost.

Preload the first slots of the day. The morning queue is where the day's delay is created. Preloading 07:00 and 08:00 prevents a cascade that otherwise runs until noon.

Or drop-and-pick with a small pool. Two or three trailers circulating decouples more than people expect, because it removes the dependency between the arriving driver and the door being free right now.

What to change in the contract either way

Different free time for each mode. A two-hour allowance for a twenty-minute drop-and-hook is not generosity; it is an unpriced term, and a two-hour allowance for a three-hour live reefer is a charge on every normal load.

And state which mode applies per lane. A load quoted as drop-and-hook and executed as live load is a change in the deal, and it should be treated as one.

The honest summary

Drop-and-hook is the answer where the volume supports it, and where it does not, no scheduling improvement substitutes for it. Appointments allocate waiting; they do not remove the coupling, and the coupling is the thing generating the cost.

Which means the detention conversation at a low-volume, live-load facility is genuinely harder, and pretending a software purchase resolves it wastes everybody's year.

The short version
